Smash House was already getting found. Ads were running, the brand had a following, and people landed on the site hungry. Then the site lost them. The gap between “I want this” and “I bought this” was full of small frictions — and small frictions, multiplied across thousands of visitors, are expensive.

We were not hired to make it prettier. We were hired to make it convert. So we treated the rebuild like a teardown: find every place an order died, and remove it.

The friction we found

  • A five-step checkout with a forced account creation before anyone could pay. Mandatory account creation is one of the most reliable ways to lose a mobile buyer.
  • Menu photos that loaded in two seconds each on a phone over data — uncompressed, full-resolution, and lazy-loaded badly.
  • No clear “order now” path. The primary action competed with six other buttons in the header.
  • Upsells buried after payment instead of offered at the moment of craving.

The rebuild

  1. One-page, guest-first checkout. Accounts became optional and post-purchase. The path from product to paid dropped from five steps to two.
  2. Performance budget. Every image re-exported to next-gen formats, a hard page-weight ceiling, and a Largest Contentful Paint target under 2.5 seconds on a mid-range Android. Speed is not a vanity metric here — every 100ms of delay measurably costs orders.
  3. A single, unmissable primary action. One brand-coloured “Start your order” button, repeated at the natural decision points and nowhere else.
  4. Smart upsells at the right moment — the “add fries and a shake?” prompt now appears in the cart, while the appetite is live, not in a receipt email.

Why it worked

Conversion rate optimisation is rarely about one big idea. It is about respecting the buyer’s time at every step and refusing to add friction “because the platform makes it easy to.” Shopify gives you a lot of toggles. Most of the default ones are there to serve the store, not the customer. We turned off the ones that cost money.

The lesson Smash House proves is the one we repeat to every ecommerce client: you do not have a traffic problem nearly as often as you think. You have a checkout problem. Fix the leak before you pour in more water.
